Introduction
You launched on the cloud. Growth is good. Customers are paying. Then you open your last AWS bill, and something does not feel right.
The number is bigger than last month. It is bigger than you budgeted. Nobody on your team can say exactly why.
This is the moment most startups realize they have a cloud cost problem. Usually somewhere between $10K and $50K in monthly spend. By the time you hit $100K a month without guardrails, you are probably wasting a quarter of it.
The good news: you do not need a full FinOps team to get this under control. You need to understand a handful of basics and apply them with discipline. That is what this post is about.
Why startups have this problem more than established companies
Enterprise companies have procurement teams, finance partners embedded with engineering, and quarterly cost reviews. You have a founder who last touched the AWS console six months ago and a platform engineer who is trying to ship features.
Three structural reasons startup cloud bills get out of control:
You move fast. Engineers spin up resources to unblock a launch and never come back to clean up. Staging environments run 24/7. Proof-of-concept infrastructure outlives the proof-of-concept.
You hire remote. Multiple engineers have access to the console. Nobody owns the bill. When it grows, nobody is surprised because nobody was tracking it.
You integrate quickly. You adopted RDS because it was easy. You adopted DynamoDB for one feature. You added Elasticsearch. Each service has its own pricing model. The bill becomes a spreadsheet nobody can read.
None of this is a problem when you have runway and your growth is strong. It becomes a problem the moment either of those changes.
The one thing most founders get wrong about cloud costs
Most founders assume their cloud bill is proportional to their usage. More users, more bill. That is partially true, but it is the smaller half of the picture.
The larger half is waste. Resources you are paying for that are not contributing to product value. Most of that waste comes from five places, and every single one is fixable without rewriting your application.
We will walk through each of them below.
1. Untagged resources that nobody owns
When a resource in your cloud account does not have a tag, nobody owns it. When nobody owns it, nobody shuts it down.
This is the single most common pattern we see in startup cloud environments. Engineers launch an instance for an experiment. The experiment ends. The instance keeps running. A year later, it is still running, and the company is paying for it every month.
Multiply this by every engineer who has ever had console access, and you get your "why is my AWS bill $23K this month" moment.
The fix:
Enforce tagging at creation time. Every resource must have an `owner`, a `project`, and an `environment` tag.
Run a monthly script that lists untagged resources and flags them for review.
Before killing anything, send the owner a Slack notification. Give them 48 hours to claim it.
You will find 15-30% of your cloud resources are orphaned this way in most startups we have audited. Killing them is usually the fastest five-figure saving in any engagement.
2. Staging, QA, and dev environments running 24/7
Your production environment needs to run 24/7. Your staging environment does not. Neither does dev. Neither does the demo environment you set up for that investor call six weeks ago.
Most startups run every environment as if it were production. That means every RDS instance, every EC2 fleet, every managed Kubernetes cluster is billed for 168 hours a week when it is actually used for maybe 40.
The fix:
Schedule staging and dev environments to shut down outside working hours. AWS Instance Scheduler and similar tools do this automatically.
If your team is global, use a tighter working-hours window than you think. A 10am-8pm schedule across two time zones still cuts 50% of non-production compute costs.
Size non-production databases down. You do not need a db.r6g.2xlarge for staging when db.t4g.medium is enough.
For a startup running 3 non-production environments at anything close to production size, this single change typically saves 15-25% of total cloud spend.
3. Reserved Instances and Savings Plans that nobody bought
AWS, Azure, and GCP all sell discounted compute in exchange for a commitment. On AWS, this is Reserved Instances and Savings Plans. On Azure, it is Reservations. On GCP, it is Committed Use Discounts.
The discount is 30-70% off on-demand pricing for workloads you know you will run for 1-3 years. If you have any compute workload that has been running consistently for more than 6 months, you are almost certainly overpaying for it because nobody has bought coverage.
The fix:
Pull 6 months of EC2 (or equivalent) usage data from Cost Explorer.
Identify the stable floor of your compute — the usage level that never drops below a certain baseline.
Buy 1-year, no-upfront Savings Plans to cover that baseline.
If you are nervous about the commitment, start small. A 1-year Savings Plan covering 50% of your baseline usage is safer than paying full on-demand for 100% of it. The math almost always works in your favor.
This is one of the patterns we see most often in audits: a startup running $30K/month in EC2 with zero Savings Plan coverage. Buying appropriate Savings Plans on day one of the engagement often delivers 15-20% savings before we change anything else.
4. Data transfer costs nobody budgeted for
Data transfer is the hidden tax of cloud computing. You do not see it until you read the bill line by line, and by then it has been quietly adding 10-20% to your total spend for months.
The usual suspects:
Traffic leaving AWS to the internet (egress fees)
Traffic between Availability Zones in the same region
Traffic between AWS and Azure or GCP in a multi-cloud setup
Data flowing out of S3 to a third-party service you integrated
These fees are small per-gigabyte but relentless. A startup transferring 20TB a month of egress traffic is paying about $1,800 a month just for the data moving.
The fix:
Use Cost Explorer to break down data transfer costs by service and AZ.
Look for obvious waste: are you transferring large objects between AZs because someone put your app and database in different zones?
Use CloudFront or equivalent CDNs to reduce egress costs on public traffic.
For S3-to-third-party integrations, consider VPC endpoints or direct partner integrations.
This one takes more digging than the others but often surfaces the waste that founders had no idea existed.
5. Storage that accumulates forever
Storage is cheap. That is what everyone says until they see the S3 bill.
Most startups have accumulated, over the life of the company:
Old database snapshots nobody deleted
Log files stored in hot storage instead of Glacier
User-uploaded files from accounts that churned two years ago
Docker images from builds that failed in 2023
CloudWatch log groups with no retention policy
Individually, each is small. Collectively, they are often 10-15% of the bill.
The fix:
Enable S3 lifecycle policies to move old data to cheaper storage tiers automatically.
Set retention policies on CloudWatch log groups. 30-90 days is usually enough for everything except audit logs.
Clean up old RDS and EBS snapshots. If you do not know why you have a 2-year-old snapshot, you do not need it.
Set up automated cleanup for failed builds and old container images in ECR.
This is boring, tedious work. It also saves real money with almost zero risk.
Your 4-week cloud cost roadmap

Schedule non-production environments to shut down outside working hours
Size-down staging and dev databases
Week 3: Commitments
Pull your 6-month usage data
Buy appropriate Reserved Instances or Savings Plans for baseline workloads
hSet up alerts for when monthly spend exceeds your forecast
Week 4: Governance
Implement mandatory tagging at resource creation
Set up monthly cost reviews with your engineering leads
Document the FinOps practices you have implemented
Four weeks, 25-40 hours of focused engineering time, and most startups cut their cloud bill by 15-30%. That is not a theoretical number. That is the range we hit on most engagements.
